Herding, Kraaling and the Labour Question

Settles whether a herder can substitute for fencing in South Africa, and what kraaling actually does to fertility.

#The losses are not in the order you think

Ask a South African livestock farmer what kills his stock and you will hear theft first, then predators. Across 217 operations in the Free State's Thaba Nchu and Botshabelo corridor — grassland at roughly 600 to 700 mm, surveyed April 2016 — the actual order was tick-borne disease 33%, theft and disputes 23%, drought 19%, predation 13% (Conradie, Matthews & Bahta, SAJAE 52(5), 2024).

Animal health, not grazing management and not the fence, was the largest single loss line. That changes what a herder is for: a person walking with the flock sees a sick animal on day one instead of day nine, and that is where the money is. What you then do about a tick-borne disease — whether to dip, how often, what to use — is a decision for your state vet or animal health technician on local data, and never a rule taken from a course. The herder's job is to see it early enough that the decision is still worth making.

#What the Free State numbers actually show

In that survey, 45% of operations used herding and 55% ran free-range. The results were not subtle:

  • Herded flocks achieved double the recruitment rate. Two-thirds of free-range flocks reported zero recruitment, against just over 40% of herded flocks.
  • Herding saved R275.26 per stock sheep per year on feed and remedies.
  • The herding wage cost was R141.49 per stock sheep per year.
  • Net surplus: R133.77 per sheep — a 2:1 benefit-cost ratio.
  • That ratio falls to 1.55:1 once family labour is costed.
  • Off-take value doubled. Hired herders working alone managed 24% of herds and earned about R800 a month in 2016 rands.

The 2:1 falling to 1.55:1 is the most important line in the study and the one most often dropped. Much of the herding in that sample was being done by family who were not paid, and the moment you put a wage on their time, a third of the apparent benefit disappears. Unpriced family labour is the standard way a smallholding convinces itself an enterprise is profitable.

#Herding at scale: both columns of the ledger

Herding for Health, run by Conservation International with the Peace Parks Foundation, is the region's largest programme built on herding plus night kraaling. Peace Parks reports 5 533 farmers and 15 430 beneficiaries across seven African countries and 100 000 km² under management (Peace Parks). Treat those as self-reported participation counts — how many people took part, not what happened to their animals.

For that, the programme's own four-year evaluation is the honest document, and it has two columns (Southern African Wildlife College):

The cause of the two negatives is mechanical: kraaled cattle graze fewer hours. Bring a herd in every evening and you have taken grazing time away from it. The evaluation's own mitigation is longer grazing hours in the cooler parts of the day — out earlier, back later, less standing about in the heat.

Benefits were magnified in high-rainfall years. Two cautions: the journal, the exact effect sizes and even the study country were not stated in the summary available for this course, so treat the direction as reliable and leave magnitudes unquoted; and this is a programme evaluating itself, not an independent trial.

#The honesty check on kraaling

Kraaling is the one intervention a smallholder can afford to do wrong at scale, so state it plainly.

What the evidence says. Kraals and bomas approximately double soil concentrations of carbon, nitrogen, phosphorus and potassium and slightly raise pH relative to adjacent unkraaled soil, and kraal age did not predict fertility (Momberg et al., AJRFS 40(1), 2023).

What the authors themselves warn. That result is a meta-analysis of only 12 studies across various biomes and countries — not a South African field result. Inconsistency between studies was extreme, and the authors' own words are that while the average effect was positive, in some cases the true outcome may in fact be negative. A doubling is the average; your kraal site is not the average. And achieving a desirable outcome "will require monitoring, and maintenance of fertility within ecological bounds" — a managed intervention with a monitoring obligation, not a set-and-forget fertility trick.

#The physical skill that makes one person enough

None of this works if moving animals is a two-hour rodeo. Frequent moves are not a fencing problem before they are a handling problem, and the number of people available to move animals calmly is the bottleneck in planned grazing far more often than the wire is.

Four behavioural principles, from the low-stress stockmanship tradition, do most of the work (Grandin on Bud Williams' methods; Bud Williams Stockmanship):

  • Animals want to move where they are already headed. Work with the direction the mob has chosen; do not turn it head-on.
  • Animals want to see what is pressuring them. Pressure from where they cannot see it produces panic, not movement. Stay visible.
  • Animals want to exit where they entered. This is why a mob boils back past you at a gate. Plan the exit knowing the instinct exists.
  • Animals follow other animals. Move the front and the mob comes. Push the back and it splits.

Then the practical layer: walk pace, no whistling, no shouting, no whip-cracking. The tradition is North American, but the physics of a mob is the physics of a mob, and these are the physical enabler of high-density grazing without a fence.

#Your herder is an employee

The Free State study puts a herder on your farm as an economic proposition. South African law puts him there as a person with rights, from the first hour.

You now have the three pieces. Recovery is what the plan is designed around. Camps and water are what deliver it, at a capital cost nobody in South Africa will publish. And the evidence that the fenced version outperforms the grazed-as-usual version is thin enough that you should not bet the farm's capital on it.

A herder is the third option, and the one the imported curricula leave out. He costs a real, legally fixed wage that your grandfather's arrangement did not. He is worth it when costed against every loss line — sickness first, then straying, then theft — and not against one small flock. And he is worth more, not less, on exactly the peri-urban land where a single mob in one small camp is the easiest target on the farm.

Before you buy a kilometre of wire, price a person. Then price your own time honestly, and see which number you are really comparing.
